The Two-Layer Architecture
Trust alone tells you if someone keeps their promises. It cannot tell you whether they can keep them tomorrow. The Social Health Layer adds human vitality on top of economic reliability — the roof on the foundation.
| Layer | Function | Metric | Status |
|---|---|---|---|
| Layer 1 · Trust | Economic reliability — who keeps their promises. | Trust Score (Honored / Issued commitments) | Live |
| Layer 2 · Social Health | Human vitality — who shows up coherently. | HRV + Coherence indicators | Concept |
| Full Integration | Complete view of a person or business. | Trust + Vitality in one dashboard | Future |
Why HRV
Heart Rate Variability is the physiological signature of coherence. It tells you if someone is actually capable of showing up the way they promise to.
| Metric | What it measures | Why it matters |
|---|---|---|
| Heart Rate | How fast the heart beats | Too fast = stress. Too slow = exhaustion. |
| HRV | Variation between heartbeats | High HRV = resilient, adaptive, coherent. |
| Low HRV | Low variation = rigid, stressed | Predicts poor decisions, short temper, breakdown. |
| High HRV | High variation = flexible, present | Predicts clear thinking, emotional regulation, sustained output. |
What the Social Health Layer Measures
Human infrastructure that sits on top of the Trust Ledger.
| Component | What it measures | How it connects |
|---|---|---|
| HRV Score | Physiological coherence | Daily/weekly reading via Oura, Apple Watch, Whoop, or a sensor. |
| Social Coherence Score | Relational health | Are you in sync with your team, clients, partners? |
| Work-Rest Balance | Sustainable output | Are you honoring your own recovery? |
| Commitment-to-Capacity Ratio | Realistic planning | Are you overcommitting relative to actual energy? |
| Feedback Loop Health | Are you learning? | Are you responding to feedback, or ignoring it? |
The Two-Layer Dashboard
A high Trust Score plus high HRV is not just reliable — it is sustainable.
| Profile | Trust | HRV | Assessment |
|---|---|---|---|
| A | 85 | 75 | High reliability + high vitality → Ideal partner. |
| B | 85 | 45 | Reliable but burned out → Risk of collapse. |
| C | 50 | 80 | Vital but inconsistent → Potential, needs structure. |
| D | 40 | 30 | Unreliable and depleted → Avoid. |
HRV Integration Pathway
| Phase | What it looks like | Timeline |
|---|---|---|
| Phase 1 | Voluntary check-in: "How is your energy today?" (self-report) | Now |
| Phase 2 | HRV-enabled: connect Oura, Apple Watch, or Whoop | 3-6 months |
| Phase 3 | Team-level HRV: group coherence scores for teams | 6-12 months |
| Phase 4 | Predictive: HRV trends flag burnout before it happens | 12-18 months |

The Social Health Manifesto
"We measure trust in commitments. But we also measure trust in physiology.
A person who keeps their promises but breaks down is not sustainable.
A person who is vital but unreliable is not dependable.
The container measures both — not to judge, but to support.
We do not gatekeep based on HRV. We use it to help people align their commitments with their actual capacity.
The result: not just reliable people. Sustainable people.
And a sustainable economy is the only economy that lasts."
